Salesperson vs AI sales agent in 2026: which is cheaper, in India and the US?
This post compares hiring a salesperson (an SDR who books meetings) with an AI sales agent run as a managed service, using Indian costs first and US salary figures alongside. The cost per booked meeting is worked out below with every assumption labelled.
AI SDR vs hiring an SDR in India: the cost per booked meeting in 2026
Short answer: one in-house SDR in Gurgaon costs about ₹1.75 lakh a month once you add benefits, a share of a manager, tools and sending infrastructure, and in our client data books 6–8 qualified meetings a month, which is ₹22,000–₹29,000 (about $260–$345) per meeting. Digital Patron's AI SDR engine costs $800 a month (two-month minimum, no setup fee) with a planning range of 8–14 booked meetings, which is roughly $70–$140 per meeting once $150–$300 of tool seats and data credits are added. On those numbers the engine costs less than half of one loaded rep for a comparable number of meetings, with no ramp and no resignation risk. A human SDR still wins for complex enterprise deals, deep discovery and founders below $1M ARR whose own voice is the product.
Disclosure: Digital Patron sells the AI SDR engine compared here, from offices in Gurugram and Mohali, and employs no human SDRs. We have spent five years running outbound for 130+ B2B companies (50+ IT consultancies, 70+ SaaS companies and 10+ staffing firms), so we also know what a good human SDR is worth. Salary figures come from the sources named in each row and were checked on 14 October 2026; our own assumptions are labelled as assumptions. Sources are listed at the end.
What a human SDR in India actually costs per month
Salary is the number everyone quotes and it is the smallest part of the story. The table below builds the fully loaded monthly cost of one SDR in Gurgaon. The salary, manager, tool and infrastructure rows come from the anonymised Series A SaaS client whose numbers we published in our Gurgaon SDR cost breakdown (three reps, divided by three). The ramp row is our assumption.
| Cost line (per SDR, per month) | Amount | Basis |
|---|---|---|
| Salary plus benefits | ₹1,05,000 | ₹8.5 lakh a year plus 25% benefits and ESI loading, from our Gurgaon client figures. Cross-check: PayScale India puts the average SDR base salary at ₹7,30,080 a year (range ₹3.46 lakh to ₹10 lakh, 71 profiles, updated 28 May 2026) |
| Manager time | ₹38,000 | One SDR manager at ₹18 lakh a year, 75% allocated to coaching, shared across three reps (client figures) |
| Tools and data | ₹26,000 | Apollo, LinkedIn Sales Navigator, a sequencer and enrichment: ₹78,000 a month across three reps (client figures) |
| Domains, warm-up, deliverability | ₹6,700 | ₹20,000 a month of sending infrastructure across three reps (client figures) |
| Fully loaded, steady state | ₹1,75,700 | Matches the ₹5.26 lakh a month the client spent on three reps |
| Ramp and replacement (assumption) | ₹13,000 | Our assumption: a new rep produces about half output for the first three months; spreading 1.5 months of lost salary over a 12-month tenure adds roughly ₹13,000 a month. Recruiter fees and backfill are excluded |
| Fully loaded, including ramp | ≈ ₹1.89 lakh | About $2,200 a month at an assumed ₹85 per US dollar (assumption; use the live rate) |
The output side matters as much as the cost side. The same client's three reps booked 18–24 meetings a month between them, or 6–8 per rep. That is one company's number, not an industry average; a rep with a tighter list and a warmer brand will do better, and a rep selling into a cold US market from IST hours will often do worse.
For readers hiring in the US instead, PayScale reports an average SDR base salary of $52,866 a year and total pay of $46k–$83k (updated 3 September 2026), before payroll taxes, benefits, a manager, data and tools. Our outsourced SDR page keeps both figures side by side.
What an AI SDR engine costs per month
Digital Patron publishes one AI Outreach Engine price: $800 a month, two-month minimum, no setup fee. No human SDRs are involved: AI agents build the list, write first touches, run follow-ups and sort replies, and a human on our side reviews every reply the system marks as qualified before a meeting goes on your calendar. Tool seats (sending platform, data) and data credits are billed in addition to the plan price.
| Plan | Price per month | What is included | Booked meetings (planning range) |
|---|---|---|---|
| Digital Patron done-for-you outbound (cold email and AI SDR) | $800/month, 2-month minimum, no setup fee | ICP lists, sending domains and mailboxes, SPF/DKIM/DMARC and warm-up, copy, sequences and reply handling; LinkedIn add-on scoped on the call | 8–14 a month |
The booked-meeting range is the planning range stated on our pricing page, not a guarantee. Indian clients are invoiced in INR with GST. On top of the plan, budget for tool seats and data: as an assumption for the worked example below we use $150–$300 a month, which covers a sending platform seat (Instantly's Growth plan is $37.60 a month billed annually), a data seat (Apollo's Basic plan is $49 per user per month on its pricing page's own data) and a few sending domains and mailboxes.
How done-for-you outbound works
Tap a step
Step 1 of 5
ICP list
Decision-makers who match your ideal customer, pulled from Apollo and LinkedIn Sales Navigator and verified so bounces stay low.
Step 2 of 5
Warmed domains
Separate sending domains and mailboxes with SPF, DKIM and DMARC, warmed up before volume, so your main domain is never at risk.
Step 3 of 5
Personal sequence
3 to 5 emails per persona, with a LinkedIn touch to the same person. You approve every draft before anything is sent.
Step 4 of 5
Replies handled
Interested, not now and objections are sorted and answered the same day. Unsubscribes are honoured straight away.
Step 5 of 5
Meeting booked
The prospect gets a calendar invite with the context of the conversation, and you take the call.
Cost per booked meeting: the worked example
Assumptions, stated once: ₹85 per US dollar; a human SDR books 6–8 meetings a month (the Gurgaon client figure); the AI engine lands inside its 8–14 planning range; tool and data costs of $150–$300 a month are added to the engine's $800; the human SDR's tools are already inside the ₹1.75 lakh. Change any of these and the numbers move, so copy the table and put in your own.
| Option | Monthly cost | Meetings a month | Cost per booked meeting |
|---|---|---|---|
| One in-house SDR, Gurgaon (steady state) | ₹1.76 lakh (≈ $2,070) | 6–8 | ₹22,000–₹29,000 (≈ $260–$345) |
| One in-house SDR, including ramp assumption | ₹1.89 lakh (≈ $2,220) | 6–8 | ₹23,600–₹31,500 (≈ $280–$370) |
| Three in-house SDRs plus manager (the Gurgaon client, before AI) | ₹5.26 lakh (≈ $6,190) | 18–24 | ≈ ₹24,500 blended (≈ $290) |
| AI engine: $800 plan plus $150–$300 tools | $950–$1,100 (≈ ₹0.81–₹0.94 lakh) | 8–14 | $70–$140 (≈ ₹5,800–₹11,700) |
Three things stand out. First, on these numbers the AI engine costs about half of one loaded rep and books a comparable number of meetings, so cost per booked meeting lands at roughly a third to a half of the human figure. Second, the engine's price does not grow with headcount: the Gurgaon client below replaced three reps with one engine plus a retained closer. Third, the human numbers assume you can hire a rep who hits 6–8 meetings from month four and stays; the ramp row is the cost of that assumption being wrong once.
Two published cases show the shape of the result. At the Gurgaon SaaS company above, replacing three reps with one AI agent on the AI Outreach Engine (plus one retained closer) took monthly outbound spend from ₹5.26 lakh to ₹5.13 lakh while booked meetings rose from 18–24 to 34–42 a month, so cost per booked meeting fell from about ₹24,500 to about ₹13,500. For a Texas SaaS company, a $20,000 a month SDR team was retired and the AI agents booked 22 qualified meetings in the first 21 days, with cost per meeting falling from $1,200 to $350. Both are single accounts and are reported as such.
When hiring a human SDR still wins
- Complex enterprise deals. If you sell to multi-stakeholder committees over nine-month cycles, the value of the first meeting is in the judgment that found the right stakeholder, not the volume of touches. Pay a person for that.
- Deep discovery. When the first call itself is a 45-minute diagnostic and the "SDR" is really a junior consultant, an AI engine can book the slot but cannot run the conversation. You need the person either way, so hire the person.
- Founders below $1M ARR whose own voice is the product. If buyers are replying because the founder wrote to them, automate the list and the follow-ups, but keep the founder in the first touch. We say the same on our appointment setting page.
- Compliance-gated messaging. If every outbound line needs legal sign-off, the engine's speed is wasted and a rep working from approved scripts is the cheaper path.
- Phone-first markets. Where the buyer only answers a call, you need a caller; our engine is email and LinkedIn first.
When the AI engine wins
- You need more than 10 meetings a month and do not want to hire two or three people to get them. On the numbers above the engine costs less per meeting, and the gap widens with every rep you would otherwise add.
- Your buyers are in the US, UK or UAE and your team is in India. The engine sends in the buyer's morning; an IST-heavy team misses the US east-coast window unless someone works nights.
- Your ICP is clear and your deal size justifies a sales conversation. SaaS, IT services and staffing firms with a defined persona and a $10k+ annual deal are the accounts where our published numbers come from.
- You cannot afford a ramp. The engine goes live in weeks and does not resign in month five.
- You already have a closer. The engine fills the calendar of the person who can close; it does not replace that person.
The hybrid most of our clients end up with
The configuration that worked at the Gurgaon client is the one we now recommend by default: the AI engine runs list building, first touches, follow-ups and reply sorting; one strong human (a senior SDR promoted to closer, or an AE) takes every reply marked qualified and runs the call; and the manager's time drops from most of a week to a quarter of one. Headcount is redistributed rather than cut. If you have one good rep, keep them and point the engine at them. If you have none, start with the engine and hire the closer when the calendar fills. Our AI SDR service page describes the human gate in detail.
Cold email agency vs hiring an SDR: 2026 SDR salary in India and the US, fully loaded
The comparison changes with the country you hire in. In India, PayScale reports an average SDR base salary of ₹7,30,080 a year (updated 28 May 2026), and the fully loaded figure for our Gurgaon client, with a share of a manager, tools and sending infrastructure, was about ₹1.75 lakh a month per rep. In the US, PayScale reports an average SDR base salary of $52,866 a year in 2026, with a base range of $41,000 to $68,000 and total pay of $46,000 to $83,000 including commission (699 salary profiles, updated 3 September 2026). Benefits, payroll tax, a manager's time, tools, data and ramp sit on top of that in both countries.
A done-for-you cold email agency replaces the salary line with a fee. Digital Patron charges $800 a month, 2-month minimum, no setup fee, with tool seats and data credits billed separately, and plans on 8 to 14 meetings a month as a range, not a guarantee. If you hire in-house in 2026, you own the playbook and the team; if you use an agency, you get to launch in weeks and can stop after the minimum. Many teams do both, as the hybrid section above describes. Sources: PayScale India and PayScale US, checked 26 October 2026.
